"I'm not 100% convinced that the output shafts are the same"
They're not, and you have to totally strip the box to change them as they come out 'through the front'. It's much, much, much easier to do it the other way and get a 2WD BMW or Jag box and bolt on the bell housing and torque convertor from a 4x4 RR or Discovery box. OK, the shift maps/governor won't be quite right for a V8 (but they'll be close if you use a diesel BMW box) but then you don't really want 4x4 maps in a 2WD drive car either. Either way you need both boxes in any case.

Rover Powered to 11.63sec @ 128mph.
Right, according to this:
http://www.jpat.co.uk/jpat_pdfs/ZF%20Ac ... 04HP22.pdf
which contains an exploded diagram & parts list of the ZF4HP22, there are 6 different types of output shaft.
And it appears the Range Rover one is different to all the 2WD drive ones.
So therefore I conclude that if you want to change a Range Rover autobox to 2WD, you need the output shaft & matching tailcone from a different version of the box. And as said here (and elsewhere), changing the output shaft entails a complete teardown & rebuild of the gearsets:

Yup, I would start with a 2WD one and change the bellhousing / torque converter. The same exploded diagram / parts list above shows that there's only one input shaft type........
I might even consider swapping the valve block & governor with a Range Rover one, as both of those jobs are simple enough.
